Perspective Over Perception distinguishes the private way you experience a situation from the broader information available in the environment. Perception begins with your needs, expectations, and feelings. Perspective deliberately gathers observable signals and asks how the other person may be experiencing the same moment. Bustamante illustrates the method with a manager preparing to dismiss an employee late on Friday: the manager's guilt is only one part of the scene, while the employee may be thinking about the weekend, unfinished work, or family. By asking and listening first, the manager gains information that can change the timing, framing, recommendations, and support offered without changing the underlying decision. Perspective creates options; untested perception narrows them.
Origin
Bustamante says the CIA taught him to step out of perception and use objective environmental information as the foundation for perspective and power.
Core principles
- 01Perception is your personal view
- 02Perspective is built from environmental information
- 03Other people enter the same moment with different expectations
- 04More perspective expands the actions available
How to run it
- 1
Name your perception
Write what you think is happening, what you feel, and what outcome you expect.
Pro tip Label this explicitly as your view, not the truth.
- 2
Scan the environment
Collect observable facts about timing, behavior, constraints, and context.
Watch out Do not convert signals directly into motives.
- 3
Model the other view
Ask what the other person may know, expect, need, or fear in this moment.
Pro tip Generate several possibilities.
- 4
Verify through contact
Use questions and listening to replace imagined perspective with information from the person.
Pro tip Connect before delivering difficult information.
Watch out Do not manufacture false warmth as a tactic.
- 5
Adapt the delivery
Change words, timing, framing, and practical support to fit the fuller situation.
Pro tip Preserve honesty while improving humanity.
In the wild
Bustamante describes a manager who must dismiss an employee on Friday afternoon. Rather than stumbling through a corporate script, the manager first understands the employee's context, then explains the decision directly while offering recommendations, a reference letter, time to gather belongings, and weekend support. The decision remains painful, but the employee is not treated as an administrative object.
→ The same organizational outcome is communicated with more relevant information, dignity, and support.
Common mistakes
Calling empathy perspective
Feeling concern is not enough; the method requires gathering information about the actual situation.
Inventing the other person's thoughts
Perspective starts with hypotheses but should be verified through observation and questions.
Is it for you?
Best for
It is best for difficult conversations, conflict, feedback, and decisions that affect people with different expectations.
Not ideal for
It is not ideal when perspective-taking is used to delay a necessary boundary or excuse harmful behavior.
From the transcript
